The PROOF Framework: How Taction Delivers Healthcare Software

The PROOF framework is Taction Software’s five-stage method for delivering healthcare software and AI: Prototype, Refine, Operate, Observe and Formalize. Each stage produces evidence that the product works for clinicians and patients, meets compliance requirements and is ready for the next step before more investment is made.

PROOF describes how we run healthcare projects at Taction, from the first prototype to a documented, compliant product in daily use. It sits at the center of our process and applies to new apps, platform rebuilds and AI features alike. This page explains each stage, what you receive at the end of it and how the stages connect, so you know exactly what to expect when you work with us.

What the PROOF Framework Is

Healthcare software carries more risk than most software. A confusing screen can slow a clinician during a busy shift, a mapping error can place a result in the wrong chart, and a missing control can expose patient data. Traditional project methods often leave validation and compliance until the end, when problems are expensive to fix. PROOF moves that evidence forward. Every stage ends with something you can see, test or review, and each one answers a specific question about whether the product is useful, safe and ready to continue before more budget is committed to building it further.

Five Stages, One Principle

The five stages are Prototype, Refine, Operate, Observe and Formalize. The principle behind them is simple: prove each assumption with evidence before building on top of it. That approach reduces rework, shortens approvals and gives leadership clear decision points throughout the project.

Evidence Over Assumptions

Healthcare buyers, clinicians and compliance teams ask for evidence rather than promises. PROOF builds that evidence into the work itself, through user testing, evaluation results, security reviews and production metrics, so it is ready when reviewers, customers or auditors ask for it later.

Built for Regulated Environments

PROOF accounts for HIPAA, business associate agreements, EHR approvals and, where relevant, FDA or ONC considerations from the start. Compliance is treated as part of the product, not a separate workstream that begins only after development is complete and the budget is nearly spent.

Works for Apps and AI

The same five stages apply to mobile apps, web platforms, integrations and AI features. For AI work, the Observe stage adds model evaluation and drift monitoring, while the Formalize stage includes documentation that clinical governance committees typically expect before wider rollout.

Flexible Entry Points

You do not have to start at Prototype. If you already have a working product, we can begin at Refine or Observe, using your existing evidence. The framework adapts to where your project is today rather than forcing every engagement to repeat earlier work.

How It Relates to Agile

PROOF does not replace agile delivery. Within each stage, our teams work in short iterations with regular demonstrations. PROOF adds the larger structure around those iterations, defining what each phase must prove before the project moves forward to the next stage.

Prototype: Test the Idea Before Building It

The Prototype stage turns an idea into something people can see and react to, quickly and at low cost. Instead of writing detailed specifications for months, we build clickable designs or narrow working prototypes and put them in front of the people who will use the product. This stage answers the most important question early: does the proposed solution actually fit the workflow and solve the problem? Changes made here cost a fraction of changes made after development, and the feedback collected often reshapes priorities in ways no planning document could have predicted for the team.

01

Discovery and Goals

Prototyping begins with a short discovery phase that defines users, problems, success measures and constraints. Our healthcare software discovery workshop captures this foundation so every prototype decision can be traced back to a clear goal agreed with your stakeholders. Clinical and technical leads both take part.

02

Clickable Design Prototypes

For apps and portals, we create interactive designs that feel close to the real product. Clinicians, patients and staff can complete key tasks and tell us where they struggle. Our software prototyping services explain how these prototypes are built and tested quickly.

03

Technical Spikes

Some risks are technical rather than visual, such as whether an EHR exposes the data you need or whether an AI model performs well enough. Short technical spikes test these risks directly, so the project does not depend on assumptions about feasibility that later turn out wrong.

04

AI Prototypes

For AI features, we test models on realistic or synthetic data within a simulated workflow. Our AI prototyping service shows how early prototypes reveal accuracy, latency and usability issues long before production investment is made by your organization. Results guide whether to continue building.

05

User Testing Sessions

We run structured sessions with real users, observe how they complete tasks and record where they hesitate or make errors. Our healthcare UI and UX designers design these sessions to reflect clinical reality, including interruptions and time pressure. Findings are shared with your whole team.

06

Prototype Stage Deliverables

At the end of Prototype you receive a tested prototype, user feedback summary, technical findings and a recommended scope for the next stage. Leadership can then decide, with evidence, whether to proceed, change direction or stop before committing to a full build.

Refine: Shape a Product Ready to Build

The Refine stage turns prototype learning into a product plan that is ready for development. We adjust designs based on user feedback, settle the scope of the first release and design the architecture, integrations and compliance controls in detail. Refine is where many healthcare projects either set themselves up for success or store up problems for later, because decisions about data, security and integration are expensive to reverse once code exists. By the end of this stage, everyone involved agrees on what will be built, how it will work and how success will be measured after launch.

Design Iteration

We update designs to address every significant issue found during testing, then validate changes with users again where needed. Iteration continues until key tasks can be completed smoothly, because adoption depends on clinicians finding the product faster than the workaround they use today.

Scope for First Release

We separate must-have features from those that can wait, defining a first release that delivers real value without unnecessary delay. Our healthcare MVP development approach keeps the first release focused on proving value with real users before the feature set expands.

Architecture and Data Design

We define the system architecture, data model, hosting approach and integration points. Decisions are documented with the reasons behind them, so future teams understand the design and auditors can see how protected health information moves through the system at every step.

Integration Planning

EHR, lab, payer and device integrations are planned in detail, including access programs, approvals and test environments. Our EHR integration services team identifies dependencies early, since integration approvals frequently take longer than development itself. Each integration has a named owner, approval path and agreed test plan.

Compliance by Design

We design access control, encryption, audit logging and data retention into the product, and confirm business associate agreement coverage for every vendor. Our HIPAA compliant app development practice defines these controls before the first production code is written. Your compliance lead reviews the design early.

Refine Stage Deliverables

You receive refined designs, a prioritized backlog, architecture and integration documents, a compliance design and a delivery plan with milestones. These artifacts let your team, investors or hospital partners review the plan in detail before the build stage begins. Nothing is built before you approve them.

Operate: Build and Launch Into Real Use

The Operate stage is where the product is built, tested and launched into real use. We develop in short iterations with regular demonstrations, so you see progress continuously rather than waiting for a single large delivery. Quality assurance, security testing and integration testing run throughout, not just at the end. Launch is planned carefully, often starting with a pilot group, because healthcare products must earn trust in real clinical settings before they scale. Operate ends when the product is live, supported and being used by the people it was designed for in their daily work.

Iterative Development

Our teams build in short cycles, demonstrating working features regularly and adjusting priorities with you as needed. Frequent demonstrations surface misunderstandings early and keep stakeholders confident that the product matches what was agreed during the Refine stage. You can join any demonstration session to review progress.

Automated Delivery Pipelines

We set up automated build, test and deployment pipelines so releases are consistent and repeatable. Our healthcare CI/CD implementation services include security checks and approvals that suit regulated environments and reduce the risk of human error during releases. Every release is logged and traceable to approvals.

Infrastructure as Code

Cloud environments are defined in code, which makes them reproducible, reviewable and easier to audit. Our healthcare infrastructure as code services keep development, testing and production environments consistent and separated, with PHI restricted to production systems only. Environment changes are reviewed before they are applied.

Testing Throughout

Functional, integration, performance, accessibility and security testing run continuously during development. Our QA and testing services combine automated and manual testing, including clinical scenarios and edge cases that generic test plans often miss in healthcare products. Test results are shared with you at every demonstration.

Pilot Launch

We usually launch to a defined pilot group first, with close monitoring and quick fixes. For AI features, our pilot-ready sprint prepares the evaluation evidence and controls that hospital reviewers expect before a clinical pilot can begin safely. Feedback from the pilot shapes the wider rollout.

Operate Stage Deliverables

At the end of Operate you have a live product, deployment pipelines, environment definitions, test results, release notes and training materials. Support processes are in place, and users are working with the product in real conditions rather than test environments.

Observe: Measure What Happens in Real Use

Launch shows that a product works. The Observe stage shows whether it actually delivers value and stays safe in daily use. We measure adoption, performance, errors, user feedback and, for AI features, output quality and drift. Real-world use always reveals patterns that testing missed, such as unexpected workflows, peak loads or data from new sites that behaves differently. Observing systematically turns these surprises into improvements rather than complaints. It also produces the outcome data that leadership, customers and investors want to see when deciding whether to expand the product to more users and sites.

Usage and Adoption Metrics

We track which features are used, by whom and how often, and where users abandon tasks. These metrics show whether the product is becoming part of daily work or being avoided, which is the earliest warning sign that something needs to change.

Performance and Reliability

We monitor response times, error rates, uptime and integration health, with alerts routed to the people who can act. Reliable performance matters in healthcare because clinicians quickly return to old workarounds if a tool is slow or unavailable during busy periods.

AI Quality Monitoring

For AI features, we monitor output quality, edit rates, refusals and changes in input data over time. Our healthcare AI observability services detect drift and regressions early, so issues are corrected before they affect clinical decisions. Quality reports are shared with clinical owners on a regular schedule.

Evaluation Against Reference Sets

Every model or prompt change is tested against a fixed reference set before release. Our evaluation harness build provides repeatable evidence that updates improve or at least maintain quality, rather than relying on informal spot checks after deployment. Results are recorded for every release.

User Feedback Loops

We collect feedback through in-app prompts, short interviews and support tickets, then review it with your product owner regularly. Feedback is prioritized against usage data, so the backlog reflects what users actually need rather than whoever spoke loudest most recently.

Observe Stage Deliverables

You receive dashboards, regular performance and adoption reports, AI quality reports where relevant, and a prioritized improvement backlog. These give leadership clear evidence of value and a factual basis for decisions about expansion, investment or changes in direction. Reports are written for non-technical readers.

Formalize: Document, Validate and Scale

The Formalize stage turns a working, observed product into one that is documented, audited and ready to scale. Healthcare organizations, enterprise customers and regulators expect formal evidence: security assessments, policies, validation records and operational procedures. Formalize assembles this evidence from the work already done in earlier stages and fills any gaps. It also prepares the product and team for growth, whether that means more users, more sites, new customers or certification. At the end of this stage, the product can withstand demanding security reviews, procurement processes and audits without last-minute scrambles.

Security Assessments

We conduct or coordinate formal security reviews, including penetration testing and architecture reviews. Our healthcare security audit services document findings, fixes and residual risks in a format that enterprise customers and hospital security teams accept. Retesting confirms that every agreed fix actually works in production.

HIPAA Risk Assessment

A documented risk assessment shows how risks to protected health information were identified and addressed. Our HIPAA risk assessment services produce this record, which is a core HIPAA requirement and a frequent request during customer due diligence and security reviews.

Certifications and Attestations

Some customers require SOC 2 reports, ONC certification or FDA regulatory work. We help plan and prepare for these through our SOC 2 compliance, ONC certification and FDA SaMD compliance services. We confirm which of these your customers actually require before planning, so effort goes where it creates value.

Operational Runbooks

We document deployment, incident response, backup, recovery and support procedures so operations do not depend on individual memory. Our healthcare disaster recovery services help define and test recovery plans that meet your availability commitments to customers. Runbooks are reviewed and updated after every incident.

Scaling Plans

We document how the product will scale to new users, sites and customers, including integration profiles, capacity planning and onboarding steps. A clear scaling plan makes each new rollout faster and more predictable, which matters when sales commitments depend on it.

Formalize Stage Deliverables

You receive security and risk assessment records, policies, runbooks, validation documentation, scaling plans and complete technical documentation. Together they give your organization a defensible, transferable product that your team, a new partner or our support team can operate. Everything is handed over in editable formats.

Why PROOF Works for Healthcare Organizations

PROOF was shaped by delivering healthcare projects for providers, digital health companies and enterprises since Taction Software was founded in 2013, across more than 200 healthcare projects. It reflects the lessons those projects taught about where healthcare software succeeds and where it stalls. The framework is not a sales label. It describes how our teams actually plan, build and support products, and it gives clients clear visibility into progress and evidence at every stage. The benefits below explain why clients value working this way, especially when stakes, budgets and regulatory scrutiny are high.

  • 01

    Lower Rework

Testing ideas with users and resolving technical risks early means fewer late changes. Rework is one of the largest hidden costs in healthcare software, and PROOF reduces it by moving learning to the stages where change is cheapest and fastest.

  • 02

    Faster Approvals

Because evidence is produced as part of the work, hospital security teams, clinical committees and enterprise buyers receive what they need sooner. Approvals move in parallel with delivery instead of becoming a bottleneck after the product is finished. Reviewers see evidence much earlier.

  • 03

    Clear Decision Points

Each stage ends with defined deliverables, giving leadership natural points to continue, adjust or stop. That protects budgets and makes it easier to justify investment to boards, investors and partners with evidence rather than optimism. No stage begins without your explicit approval and agreed deliverables.

  • 04

    Built-In Compliance

Compliance is designed in Refine, implemented in Operate, monitored in Observe and documented in Formalize. Treating it this way avoids the expensive scramble many teams face when a large customer or auditor asks for evidence. Evidence builds up naturally across all five stages.

  • 05

    Transparency Throughout

Clients see working software, test results and metrics regularly, not only status reports. That transparency builds trust and lets your team raise concerns early, while there is still time and budget to respond effectively. You always know what has been proven and what still needs evidence.

  • 06

    Proven in Real Projects

You can see the types of products delivered with this approach in our case studies, and learn more about how we work with clients on our why Taction page. Every stage of the framework reflects practical lessons from real healthcare deliveries, not theory, and we refine it as we learn.

Frequently Asked Questions

These are the questions clients and prospective partners ask most often about the PROOF framework and how it affects a project with Taction Software. The answers explain how the framework applies in practice, how flexible it is for different project types and what you can expect to receive at each stage. If you would like to see how PROOF would apply to your specific product, integration or AI initiative, including where your project should start, the final answer explains how to book a working session with our team to map it out together.

PROOF stands for Prototype, Refine, Operate, Observe and Formalize. These are the five stages Taction Software uses to deliver healthcare software and AI, with each stage producing evidence that the product is useful, safe and ready before the next stage begins.

No. If you already have a prototype, a working product or production data, we can start at the stage that matches your situation. We review existing work first and only repeat activities where important evidence is missing. This keeps effort focused where it matters.

It depends on the product’s size, integrations and approvals. A prototype for a focused workflow can be quick, while Operate for a platform with several EHR integrations takes longer. We give stage-by-stage timelines after discovery, based on your actual scope.

Yes. Within each stage our teams work in short agile iterations with regular demonstrations. PROOF adds the overall structure, defining what each stage must prove before the project moves forward, while agile practices handle day-to-day delivery. Both work together without conflict.

No. PROOF applies to mobile apps, web platforms, integrations and AI features. AI projects add model evaluation and drift monitoring in the Observe stage and governance documentation in Formalize, but the five stages are the same. The principle stays the same.

Each stage ends with defined deliverables, such as tested prototypes, architecture and compliance designs, a live product, performance reports or formal security and validation records. Deliverables are agreed at the start of each stage. You approve them before the next stage begins.
